Picture a finance manager I’ll call Rachel. Asked by the partner team to “build a dashboard” for the AI rollout. She is now staring at a blank page and a folder of metric definitions someone helpfully forwarded. The first instinct is to put everything in. The second instinct is that the partners are not going to read 25 lines. The third instinct is that there must be a template somewhere; there is not one anywhere obvious. The next partner meeting is in three weeks.
A defendable AI ROI dashboard is buildable in a working week, using tools Rachel already owns. The structure is concrete. Five to eight metrics, leading plus lagging, on one page, refreshed quarterly. The dashboard is not exciting. It is the artefact that lets the partners actually use the measurement work.
Why is the 5-to-8 metric ceiling the right ceiling?
More than eight metrics produces cognitive overload and the dashboard goes unread. Partners and CFOs scan, they do not study. A 25-metric dashboard absorbs the time of whoever maintains it and produces no signal because nobody reads it carefully. A 4-metric dashboard tends to miss either leading or lagging signal, leaving the firm with an incomplete picture.
The 5-to-8 range is what fits on one page in readable form, with each metric having space for its baseline, current value, target, and traffic-light status. A scanner reading the page should be able to take in the state of the deployment in 60 seconds. If they cannot, the dashboard is too dense.
The discipline of constraint is what makes the dashboard work. Choosing 7 metrics out of 30 candidate metrics is the work; the layout and refresh process are downstream of the choice.
How do you split leading and lagging indicators?
Three to four leading indicators tell the firm whether the AI is being deployed as intended. Active-user proportion (eligible users using the tool weekly). Prompts or uses per user per week (depth of engagement). Retention rate after first month (users still active after the initial pilot). And a simple ease-of-use score from a one-question survey. These signal whether the foundations for value creation are in place.
Two to four lagging indicators measure actual business impact. Hours-saved per user per week, measured through time-study or activity-log methodology rather than retrospective survey. Output quality score from rubric-based assessment. Customer satisfaction shift if the AI changes a client-facing process. And the financial impact, typically gross margin per professional or billable hour realisation.
Leading indicators give the firm an early-warning signal that something is wrong. Lagging indicators tell the firm whether the investment has actually worked. A dashboard that tracks only leading indicators misses the financial reality. A dashboard that tracks only lagging indicators detects problems too late to course-correct.
What does the five-section template structure look like?
Section 1 is deployment overview. One paragraph stating what the AI is doing, which process it touches, and what success criteria were agreed at proposal stage. This section is the context any reader needs to understand the rest of the dashboard. New board members or new partners can read this paragraph and know what they are looking at.
Section 2 is leading indicators. Each metric with its baseline figure (before AI), current figure (most recent measurement), target figure (what the firm expected), and a simple traffic-light status. Green if performance is on track or better. Yellow if slightly below target. Red if significantly below target. The traffic-light is what readers process first. The numbers are what they probe second.
Section 3 is lagging indicators with the same structure. Baseline, current, target, traffic-light.
Section 4 is trend. Month-over-month or quarter-over-quarter direction for the headline metrics. Are things improving, holding steady, or deteriorating? A short trend block prevents the dashboard from being a snapshot that misses the direction of travel.
Section 5 is financial impact. The bottom-line statement. ROI to date, with methodology disclosure (time-study, sample size, error bars). This is the section the CFO reads most carefully. The honesty about methodology is what makes it defensible.
The whole dashboard fits on one A4 page in landscape, or one screen at standard zoom. Anything longer is a different artefact.
What is the right refresh cadence?
Quarterly is the working SME default. The reasoning is simple. Weekly aggregation surfaces normal variation as signal, which produces over-correction. The team chases noise. Annual aggregation is too slow to detect problems while there is still time to course-correct. Quarterly is enough time for meaningful signal to accumulate and frequent enough that problems are caught while they are still fixable.
Monthly is reasonable for the first two quarters of a deployment, when adoption is still settling and the firm needs early warning of problems. Move to quarterly once adoption has stabilised. Some firms run monthly for leading indicators and quarterly for lagging indicators, which gives the right cadence for each type without overloading the maintenance burden.
The dashboard maintenance time at quarterly cadence is around four to six hours per quarter for a single deployment. Across three deployments that is a working day per quarter. Most SMEs have that capacity if they have decided the discipline is worth having.
What tools should you actually use?
Most SMEs build their first AI ROI dashboard in a spreadsheet. Sheets or Excel, both work fine. The dashboard is one tab. The underlying metric data is on a second tab. The traffic-light formulas are simple conditional formatting. This is the right starting point for one to three deployments.
Notion and Airtable add structured data entry and automatic calculations. Useful when multiple people contribute data and the firm wants a cleaner audit trail. Reasonable upgrade once the spreadsheet starts feeling fragile.
Looker Studio (formerly Google Data Studio) and Power BI become useful at the high end, when the firm has data infrastructure that can be connected directly to source systems. The dashboard then refreshes automatically rather than being manually compiled. Worth the setup time once the firm is running four or more deployments. Not worth it before then; the maintenance burden of the connection layer is higher than the manual compilation.
The honest path for most SMEs is start with the spreadsheet, move to Notion when the spreadsheet starts to creak, only consider Power BI or Looker once data infrastructure is genuinely connected. Buying a dashboard tool before you have a clear metric set produces a sophisticated artefact pointed at the wrong measurements.
