The owner of a 17-person consultancy has just read her third AI risk article of the month. Each one was written for organisations with a Chief Information Security Officer, a Data Protection Officer, a compliance team, and a risk committee. She has none of those. She has herself, an operations lead, and fifteen people who do client work and use ChatGPT every day without anyone having decided what they can and cannot paste into it. She closes the third tab. The question of what to actually do on Monday morning has not moved an inch.

When to ask versus when to ignore
Ask when AI touches personal data, regulated client matter, customer-facing communication, or work the firm warrants as original. Ignore the temptation to certify against ISO/IEC 42001 unless a customer contractually requires it, to build an AI ethics committee at fifteen staff, or to chase every published framework on the assumption that volume of compliance equals quality of compliance. The owner’s job is to pick the proportionate response, not the heaviest one.
A useful test is the morning-conversation test. If the question is one you could brief the team on in a five-minute morning conversation and expect them to act on, governance is proportionate.
